Weeks one and two: baseline. Hours, tools and spend per function, from your own data, agreed with your finance lead. Weeks three to seven: install, function by function, with the people who'll own it. Week eight: measure what's gone and set the fee. A 100-person company typically removes $300–500K a year. Worked example: $430K removed, $108K fee.
